Manager as a coach og Toyota Kata

Ég fór á frábært tveggja daga námskeið hjá Dokkunni um daginn. Kennarar voru Ron Hopkins og Gunnar hjá IBT. Þar sem ég tók glósur á ensku þá verður þetta blogg blandað á íslensku og ensku. Áður en við fórum á námskeiðið þá tókum við persónuleikapróf sem var mjög áhugavert. Það kom ekki á óvart að ég er 100% extroverti :) Þeir fóru mikið í persónuleikana bæði hjá okkur og svo hjá þeim sem við erum með í markþjálfun. Því við til dæmis þurfum að lesa introverta og extroverta öðruvísi.Það voru nokkrir hlutir sem mér fannst mjög áhugaverðir til dæmis:
  • Coaching doesen‘t get results it‘s the coach,  there is difference in coaches – it‘s you that make the differnce...like doctors are different and physio therapist etc.
  • Sometimes you sit in front of somebody and you know they are going to make you better and sometimes you know they will make you worse.
The best way to learn how to be a coach is to try coaching yourself  - this makes sense as we learn by doing:)
  • Coaching is outcome focused and future oriented as opposed to finding reasons for performance or emotional responses in past events (counselling).
  • Coaching asks: what can you do right now with available reasorces.
Við gerðum margar æfingar svo sem "the wheel of life" þar sem við gáfum mismunandi hlutum í okkar lífi einkun á bilinu 1-10 en þetta var: Work&carreer, Money, Creative Self Expression, Relationships, Health, Personal Growth, Fun&Recreation og Lifestyle&Possessions. Þetta er frábært tól til þess að nota í byrjun markþjálfunar til þess að athuga hvar við myndum vilja byrja að bæta okkur.
Aðrir punktar varðandi markþjálfunina voru:


  • You can have all the tools and techiniques in the world but if it dosen‘t come from you the coach „act as if“.
  • The first you need to do when you are coaching is to get you into a good state before you start.  Jim Fanning sports coach tennis players „90 sec reboot“. His theory is that no one should have a bad day. Take 90 second, close your eyes, loosen your jaw and think that you are looking at a black screen.
Síðan fórum við yfir í að skilja hvað GROW módelið er en það er:
Goal: what do they want and it has to match the business case. Even to do nothing is a goal...you can always find a goal – life wheel.

Reality: feedback, that person system would be on high alert (polar bear) if someone would say im giving you feedback and you would be connected to a monitor. Unless i was given an oscar or a gold watch nobody wants a feedback. Two people perceptions of reality can be very different. X-factor people think they are great but the audience think they are awfull....Individual grasp on reality can be very different. Here we need to see where we are!!
Options: what options do we have to change things and move the lever to our goals. Here we need to find at least few to choose from.
Will: what options is the coachee going to chose and try and when he choses that at what point is he going to try it and when are you meeting again.

Ég myndi segja að Toyta Kata og Grow módelið haldist vel í hendur nema í Toyota Kata þá er verið að finna vandamál í ferlinu og notast er við story board og þetta haft sýnilegt. Þetta er ekki jafn "prívat" eins og markþjálfun.

Það sem mér fannst frábært við þetta námskeið er að okkur var hent beint í djúpu laugina og við fengum að markþjálfa þá sem voru með okkur á námskeiðinu - þá lærðum við mjög mikið og þá helst að þetta er erfiðara en það lítur út fyrir að vera. Þegar maður er markþjálfinn þá má maður ekki segja frá lausnum og ég held að það sé oft erfitt fyrir marga. Það hjálpaði mér mjög mikið að hafa farið í markþjálfun sjálf og skilið hvað þetta er öflugt.

Eftir þetta fórum við aðeins í persónuleikana og nokkir áhugaverðir punktar þar voru:
Introverts have less physical body language then others an don‘t show as much emotional expressions . Small circle of intimate friends. Can often be mistaken as not participating in the meeting but they are thinking.

Extroverts can‘t do thinking time. Their best time of thinking time is being with someone else and thinking by talking....

If you have a boss that has a meeting after meeting after meeting and he talks the entire time then he is thinking by talking.

The first thing you need to think when you see a person you need to think about am i talking to an extrovert or an introvert. Because that will help you when a coach or anyone you meet.

Thinking preference vs feeling preference.

Thinking preferences: task orianted – they get the job done, it‘s gonna upset the team dosen‘t matter the task is the major thing.

Someone with the feeling preference: that‘s going to upset too many people so we shouldn‘t do that.

Woody Allen: introvert, great writer.

Think about introvert vs extrovert and take thinking vs feeling preference you have placed a person in a qudrant.

Cool blue energey: needs always details, needs information

Earth green: supportive, caring, introvert but caring

Fiering red energy: competitive, like taking control and do it well. „natural leaders“

Sunshine yellow: when they come into a room it brightens up, relaxed, they like being with other people, drive other people crazy at work because they are always interrupting them.
If you write a paragraph or story about a snowman: sensing, he is made of snow, carrot for nose – instruction on how it is. Intutition: once apon a time there was a snowman that came floating to my garden etc. it‘s a story. It has nothing to do with creativity it is how you view things. The book „blink“ – people who can take descicions without knowing all the facts because of intutition.
Communiating feedback
When you are coaching an introvert you need to be a little genlter in your voice tone. Don‘t give them feedback in public if they don‘t like that – introverts.
BOOST model B: is it balanced – positive, together with a developmental, constructive tone?

O: is it owned by the person – preferably did they come up with the beginnings of the feedback themselves

O: is it objective – can you refer to data or statistics

S: is it specific – not bague or purely subjective?

T: is it timeley or are you delivering it in front of many people or when the individual is visibly stressed.

Hann fór líka aðeins í body langugage til þess að markþjálfinn geti séð er hann að segja það sama með orðum og með líkamanum.
Visual remembered – looks up and to the left

Visual constructed – looks up and to the right
Auditory – looks sideways
Kinaesthetics – looks down


Að lokum talaði hann um að GROW módelið er kannski ekki nóg það þarf líka að spurja sig spurninganna
 1. How much do you want it
2. Are you willing to pay the price
En eins og ég sagði þá var ég ánægð með þetta námskeið sérstaklega í ljósi þess hversu margar verklegar æfingar voru.
